I grabbed one of these last year (Men's Deflect™ Hybrid Jacket | Specialized.com). It's basically a shell with a vent in back and removable sleeves. In the mid-40s, I'll wear it with a long sleeve jersey, and will remove the sleeves as it warms up. It's really pretty versatile.

I would not ride it in rain though because, I just would not ride in the rain.

This has been popping up on my browser lately, and I'm tempted: Rapha Core Winter Cycling Jacket - Men's | REI Co-op. Just don't know how much more "kit" I need.

Yes, PI. The jacket is really only good for me if it's under 45 and will not warm up. And, at that I may have to wear short sleeves or a light long sleeved jersey. It doesn't seem to breath very well also. It doesn't get much use around here, but our winters are a lot different than yours.

There's always the twin factors of acclimation and desperation. Cold snaps in the fall are tough to deal with because warmth is fresher in the mind, but you get used to it and/or the stir-crazies set in, making it more attractive to get out.

I almost never wear a jacket. I have lived where it gets cold and I do ride at elevation sometimes. I like a baselayer and a breathable jersey with a Windstopper vest. I need to take the vest off on climbs so I have to be able to fit it in a pocket.
If it's 30s and below I wear a heavier jersey and sometimes I carry a windbreaker in addition to the vest, just for long descents. I can still roll it up and put it in a pocket. I have to be able to shed layers for climbing.

Anything I have tried made from Gore-tex has been great at blocking wind and cold but not breathable. I wouldn't be able to climb or even hammer on the flats with a Gore-tex jacket on.

I have the Core Winter Jacket. Great jacket and a steal if you can get it on sale (I got mine for $75). I'll wear it down to my low temp threshold, we'll say the mid-teens, with a LS merino base layer. I'll wear it in to the low-40s with a SS base and moderate with the zipper, if needed. The forward-facing panels are nicely wind-resistant; the arms can get a little sweaty, particularly without a LS base, but the back panel does breathe, so it does a good job of not turning the jacket in to a total sous vide bag.

I also like that it's soft, not hard or crinkly or noisy, and fitted without being restrictive. FWIW, bam, I think that I wore it in VA for most of the Festive 500 (from Christmas Eve to New Year's Eve) a couple of years ago - I think that it's perfect for early starts in your winters.

I have 3 cycling-specific shells.

Cheap lightweight hi-vis. One pocket. For grey days when I want to be seen.

Canari convertible (removable sleeves). Hi-vis orange, lots of pockets. Gets used the most.

Craft hoodie. Least breathable of the lot. Mostly used for commuting or pre-CX warm-ups.

I made the statement that the rat was "boney as a rail" and so Jones posted the picture of the bird, a Rail. Actually I always thought the expression was referring to a railroad rail, especially since the bird isn't boney at all.
