Finally!
Thanks to the great people here, cycling in general and other lifestyle changes, I've gone below 200 for the first time in many years. Hit 240 before xmas and decided that was enough. I quit drinking completely (so many useless calories there!), started training seriously with the help of the Wahoo Kickr and TrainerRoad while waiting for the snow to melt, and started commuting once the roads were free of snow.
This morning I'm at 195, and never felt so good.
Next step is to start doing weight training to tone up the flappy bits. I suspect this will slow down the weight loss as I build up muscle mass? I'll still be tracking my body fat % so it should be an indication things are still improving even if the weight doesn't go down as quickly, right? (i.e. fat % drops while weight stays the same).
